A pilot is an opportunity to learn before expanding a commitment. To make that learning useful, define what is being tested and what would count as evidence. An attractive interface, positive first reaction, or completed demonstration is not enough to establish a dependable capability.
State the hypothesis
Describe the decision, the intended users, and the problem with the current process. Then explain how the proposed workflow might improve it. The hypothesis might concern clearer prioritisation, better source traceability, or a more consistent review process. Avoid combining too many objectives into a pilot that cannot tell you which part worked.
Set a meaningful baseline
Understand the existing workflow before introducing a new one. Record relevant time, effort, errors, or decision-quality indicators where they can be measured responsibly. Agree how feedback will be collected and interpreted. A claimed improvement needs an appropriate comparison, not just a favourable number selected after the pilot has finished.
Define the next-step decision
Specify what would support expansion, what would require changes, and what would stop the project. Include data suitability, interpretability, practical integration, and limitations. A pilot that identifies an unsuitable use case can still be valuable. The purpose is to reduce uncertainty about the next investment, not to guarantee that the original idea survives unchanged.
